Definition #

The three spheres of influence the operator answers to at every inflection point: Internal (the operation itself), External (everyone outside the operator who acts on the operation), and Personal (the operator himself). The operator answers to all three simultaneously; none is ever set down. Weight across the three is fluid by issue and by moment, not fixed.

Why Behind the Thinking #

Internal covers what the operator built, decided, installed, and runs. External covers Cast, Guest, Orbit (vendors, VIPs, neighbors, landlord, investors, press, regulators, community), prior owners, and market. Personal covers the operator’s own state, capacity, support, rest, bench depth, and the body and time he’s working with. Two failure modes describe how the balance breaks: Sphere Blindness (a ball dropped entirely) and Sphere Distortion (a ball weighted by preference rather than by issue). The operator can’t judge their own thinking by intention, confidence, or logic alone — [The Outcomes Formula] establishes that outcomes are the only reliable test of thinking, and [Juggled Balls] names the three spheres that thinking must weigh simultaneously rather than sequentially. [Five Fundamentals] is the full consideration set — everything the operator weighs; [Juggled Balls] names the condition that multiple fundamentals are often live at the same time and must be run in parallel, not ranked. Operator diagnostic at every inflection point: (1) Are all three balls in the air on this call? (2) Is the weighting set by what the issue demands, or by what I prefer to engage? (3) If a ball is being dropped or under-weighted, why — and is the reason legitimate? Weighting all three equally by formula produces wrong reads. Sphere Blindness most commonly drops Personal (the operator doesn’t want to admit the cost), External (the cast filtered it before it reached him), or Internal (the workarounds are buried). Sphere Distortion shows up as over-weighting External when hiding from a Personal call, or over-weighting Internal when avoiding the Orbit. Both failure modes are by-default; the discipline is reading all three with weighting set by-design.
